Unlocking Potential
In my last post, I described several ways leaders can cultivate Transformational Challenge by shifting from reactive management to proactive leadership, identifying opportunities to challenge people, and identifying opportunities to challenge processes. Cultivation, however, is only half of the equation. Unless these identified opportunities are acted on, transformational change cannot occur.
This week, we'll shift our focus from recognizing opportunities for improvement in people and processes to delivering challenge in a way that catalyzes transformational growth.

Practicing Transformational Challenge
In Leadership Alchemy, I describe 13 techniques leaders can use to transform identified opportunities into meaningful growth. Here, we'll explore four representative practices.
· Deliver the challenge in an environment of psychological safety
There’s a reason the story of the Master Alchemist introduced the Elixir of Life first. Likewise, there’s a reason I placed the post on Transformational Care before this one. It is typically far easier to accept meaningful challenge when we also feel genuinely cared for. Much of the art of Leadership Alchemy is knowing how to prepare someone for challenge and recognizing when the time is right to apply it.
In general, leaders should deliver care first and with enough consistency to create psychological safety. This is because psychological safety is the foundation that allows people to hear difficult truths, take developmental risks, and engage fully in the process of growth
· Set clear expectations and create accountability
Transformational Challenge requires clarity. People cannot meaningfully rise to expectations they do not understand. Clear expectations should be established with all relevant parties and reinforced regularly. Ongoing feedback is essential to help individuals and teams understand progress, adjust course, and remain accountable.
· What you permit, you promote
Leaders communicate standards not only through what they say, but also through what they tolerate. Every behavior that is repeatedly accepted becomes an implicit statement about what the organization values.
This applies to both performance and behavior. Chronic underperformance should be addressed decisively. In some cases, this may involve helping someone transition into a role better aligned with their strengths. In others, separation may be the best decision for both the individual and the organization. What is rarely beneficial is allowing persistent underperformance to continue, as it tends to perpetuate itself.
· Deliver the challenge as a servant leader:
The most effective leaders challenge others from a place of service. Their goal is not to demonstrate superiority, assert control, or protect their ego; it is to help people become more capable than they were before. Unfortunately, challenge can also be misused. Leaders may knowingly or unknowingly use feedback as a means of reinforcing dominance, control, or personal validation.
To the extent that leaders unselfishly challenge their employees, they are more likely to inspire growth, encourage discretionary effort, and foster higher levels of organizational citizenship.
Consistency
Transformational Challenge is most effectively applied through consistent acts that call people toward their highest potential while thoughtfully refining the processes that support them. When paired with genuine Transformational Care, challenge becomes not a source of pressure, but a catalyst for growth. Over time, this combination elevates people, strengthens processes, and transforms entire organizations.
